Google's own guidance on AI features says there is no separate ranking system for them and no distinct set of optimisations. That statement is narrower than it sounds — it addresses Google's surfaces, not ChatGPT or Perplexity — but for the largest surface it is the operative fact.

You do not need to rewrite the site. Start with the pages that already earn impressions on question-shaped queries and convert poorly — those are pages Google is showing for questions they do not directly answer. Rewrite the opening paragraph of each section, convert headings to question form, add one comparison table where the content is comparative, and cite every factual claim. Then baseline mention and citation rates on the twenty questions that precede a purchase in your category, and re-measure quarterly.

Everything else — schema, llms.txt, crawler access, entity cleanup — is worth doing and will not on its own change which passage gets quoted.

Before and After: One Section, Rewritten

Abstract advice about "answer-first structure" is easy to nod at and hard to apply. Here is the same section written both ways.

SEO-native version. Heading: "Attribution Challenges". Opening: "Marketing teams have always struggled to connect their activity to revenue. This has become harder in recent years as buyer journeys have fragmented across more channels and touchpoints than ever before. In this section we will explore some of the reasons why."

AEO-native version. Heading: "Why is AI search traffic hard to attribute?" Opening: "AI search traffic is hard to attribute because most assistant referrals arrive without a referrer header or campaign parameter, so analytics records them as direct traffic. The buyer has also already been briefed by the model, so they arrive later in the journey with fewer measurable prior touches."

The second version is shorter, less graceful, and answers the question. It can be lifted into a generated answer without repair. The first cannot be lifted at all, because it contains no claim — only a promise of one.

Note what did not change: the depth below the opening paragraph is identical in both. Answer-first is not a length instruction. It is an ordering instruction.

Where the Two Disciplines Sit Organisationally

In most teams SEO lives with content or growth, and reports on sessions. That reporting line is the practical obstacle to doing AEO well, because AEO's early returns are invisible in sessions and its later returns arrive as branded search and direct traffic that other teams claim credit for.

Three arrangements that work:

  • Merge the reporting. Put retrieval-layer metrics and consequence-layer metrics on the same dashboard, owned by the same person, so the trade-off between them is visible rather than argued about.
  • Set a baseline before changing anything. Mention and citation rates measured after a rewrite are uninterpretable. Thirty minutes of baselining prevents a quarter of unfalsifiable claims.
  • Give branded search a named owner. It is the most reliable downstream signal that uncredited AI exposure is working, and in most organisations nobody owns it, so nobody reports it.
